The Art of Giving Great Service – The Zingerman Way

bookAbout 6 years ago I read a great book while sailing on my dad’s boat. It was Zingerman’s Guide to Good Leading, Part 1: Building a Great Business.  At one point, my dad picked up the book. He read a few paragraphs I had highlighted when I went below. When I returned a few minutes later, he said, “Good book. They know what they are talking about.” Wow. Coming from my dad, that meant a lot.

Zingerman’s is an institution in Ann Arbor, Michigan. Hailed by Inc. Magazine as The coolest small company in America,” the original business was founded in 1982 with Zingerman’s Delicatessen. Since then, Zingerman’s has expanded to 11 food-related business, 724 staff members, and sales of over $62 million.

Service is a cornerstone of Zingerman’s success. Zingerman’s has earned its reputation for great service by intentionally creating a culture that nurtures amazing service. Who Should I hire?

Recently, I’ve been hearing a lot of questions when it comes to hiring groomers and stylists. Questions like, “How should I grow my business? Which is better – independent contractors or employees?”

Early in my career I faced the same question. I went the same route as many of you. I was phenomenally successful with my first mobile grooming van in the early 80s. I needed to bring someone on to help handle my client load.

1rrAt the time, it was just me. I wore all the hats. My focus was strictly on grooming and growing my business. I didn’t have time to deal with payroll, taxes, and Workman’s Comp. The easiest way for me to handle the situation was to bring on an independent contractor to run a second van. Within a very short time I needed to bring on another van with another independent contractor.

As I was growing the business, my father (who is also a successful businessman) was watching over my shoulder. He heavily questioned my thought process about using independent contractors instead of employees. Just like many of you, I had every excuse in the book as to why independents contractors were better for my business.

  • “I can’t afford employees.”
  • “I don’t have time to figure out all the taxes.”
  • “They supply all their own hand tools.”
  • “They work without supervision in the vans.”
  • “Everybody else pays their groomers as independent contractors.”

I was confident I was doing the right thing.

Was I?

I ran like this for a number of years. My business was growing and so was my team. Then I learned about one of my idols who was a very knowledgeable and talented pet stylist who bought an existing and thriving salon.

The IRS had come in for a standard audit of his business. Guess what? They determined all of his independent contractors were actually employees. They went after him for all of the back taxes for the entire team. Years of back taxes. And to make matters even worse – they went after him for all of the back taxes due from the previous owner, as well.

My idol was destroyed – not just financially.

He lost his business.

He lost his house.

He lost his marriage.

He lost everything. He virtually became homeless.

2rrThe IRS is not somebody you want to mess with. They can destroy you.

Once I learned of this story, I went back and really looked at how I was running my business.

  • The company dispatcher booked our contracted stylist’s appointments.
  • The company dictated what their route needed to be and what time they needed to arrive to the client’s home.
  • The contracted employees were required to create daily written records of the services provided along with the charges with each appointment. With existing clients, stylists were expected to follow the directions in the trim histories, plus they were required to abide by the established pricing structure.
  • Checks were made out to my company.
  • The company set the pricing structure charged for the work done by each stylist.
  • The contracted employees worked full-time for my company.
  • The contracted employees were paid weekly commissions based off of their previous week’s sales.
  • I supplied the van, the tables, dryers, shampoos, vacuums, maintenance on the vans, fuel, and auto insurance on the mobile units.
  • All vans were stored and dispatched out of my property.
  • I had the ability to fire them.

Sure, there are a few gray areas. When I reviewed the list of 20 questions the IRS (see the image below) uses to determine whether a team member should be receiving a 1099 or a W-2, I had that deep gut sense I had been working with misclassified workers. I was terrified.

I flipped my team of independent contractors to employees almost instantly and never looked back. My father was immensely relieved with my change of heart – and rightly so.

3rrYes, having employees was more costly to my business. I made the necessary adjustments. I raised our grooming prices. I hired an office assistant to deal with the weekly payroll. I boosted the level of responsibility of my accountant to deal with taxes on a quarterly basis. We made it work and we continued to thrive.

This is not an area where you can afford to be wrong. Choosing the wrong classification could cost you weeks – if not months – of grief. Maybe you’ll get away with a slap on the wrist. Maybe you’ll have to make up all those back taxes and pay them to the IRS. Or maybe they will come down so strongly you could lose your business. Your home. And even your life as you know it.

Presenting a Professional Image – It’s time to revisit an important topic.

As pet care ambassadors, it’s our job to keep things looking professional. In my opinion, there are plenty of salons and pet businesses that fall far below the realm of professionalism.  I know the saying can be cheesy – but seriously – dress for success. Would you want to get have your personal pet groomed by someone who doesn’t take pride in his or her own personal presentation? Would you feel confident that his grooming shop was clean, sanitary, and safe?

professionalI know it can get tiring to dress up a little every day. However, our clients are entrusting us with the care of their pets. Like it or hate it, you can easily influence their trust factor simply by the way you look when you greet your clients. Think of yourself as your own brand. Don’t you want your product to be consistent and look great? Of course! And your clients are looking for that, too.

A fashionable, well-groomed appearance is essential when it comes to professionalism in this industry. When you are in a salon, kennel, pet resort, veterinarian clinic, or mobile grooming unit, you have to look the part. Come to work each day looking crisp, clean, and pulled together. Blue jeans, sweat pants, and athletic shorts ARE NOT professional attire! Black, white, or khaki slacks work well. Longer skirts are great for women and so are skorts in warmer climates. Conservative shorts or Capri’s may work for your environment, as well. I’ve even seen leggings work when paired with an over-sized, long top or smock. Look for clothing that is not prone to wrinkling or be prepared to learn how to iron!

Today, there are many options for hair-repelling garments. There are all types of tops and bottoms in a wide variety of styles.  If you work in a salon with a dress code, this may be easier. If not, have some fun with the pet styling fashions that are available. It may even be a good idea to keep an extra outfit or smock around the shop as a back-up. If you get drenched or messy, a quick change will instantly boost your comfort level and mood.

Remember, low-cut tops and short-shorts are never professional!  If you have shorts that are too short or a top that is too revealing (especially when you are squatting down to pick up a dog), then you’re not displaying professionalism. Muscle shirts and shirts with the sleeves cut off don’t make the grade, either.

Don’t forget your footwear.  Most pet groomers are on their feet for hours. You are standing, lifting, bending, squatting, and twisting – all day long. Although clients may not be looking at your feet, having solid, supportive footwear will promote comfort for to you. Being comfortable makes it easy for you to be warm and friendly to all your clients. Supportive footwear will also enhance the longevity of your career.  Over the long haul, your feet will take a beating.  Don’t skimp on your footwear. Invest in the best.

Scent is a very powerful sense. When it comes to your perfume, cologne, or fragrance you put on pets, be light-handed with the spray. Many people have allergies and are sensitive to fragrance. Plus, if you have multiple staff members wearing all different scents, it can be unpleasant for all. The same can be said for your makeup and hair color.  You want to appeal to a wide range of clients, so conservative is best in most cases. When in doubt, be a minimalist. Remember, you can always “be yourself” once you leave the shop.

While we are on scent – what about your breath? If you are communicating to others – clients or coworkers – bad breath is down-right offensive. Brush, floss, and use a mouthwash regularly. Not only will it save your teeth, your clients won’t be offended as you discuss what trim will work best on Fluffy today.  Breath mints and gum can be helpful between brushings. Lose the gum quickly once it has done its job. Chewing gum in front of clients is distracting and it is unprofessional in front of clients. It’s no fun to listen to someone chomping away while on the phone, either. The same can be said for eating and drinking on the floor. Keep snack and coffee breaks limited to behind closed doors.

Proper hygiene is crucial. It should go unsaid, but being clean and odor-free is a must. There is nothing more offensive – and embarrassing – than personal body odor. The famous motivational speaker Zig Ziglar, said, “People often say that motivation doesn’t last. Well, neither does bathing – that’s why we recommend it daily.” Nothing could be more true!

Your own hair needs to be clean and simply styled. If your hair is long, get it tied back and away from your face. As your work with clippers or shears, you don’t want to be trimming a lock of your own hair as you scissor that leg. I hate to think of how many people with long hair have caught their tresses in the spinning grinder as they worked. Ouch! Or worse yet, drag it through anal gland expressions, defecation, or urine.

proHaving a touch of jewelry is a nice finishing touch.  Done well, it always reflects positively. However, just like with fragrance – go light. A few simple rings. A durable watch (and you always need to know the time!!). If your ears are pierced – stick with super simple earrings – something a dog can’t accidentally catch in a paw, ripping your ear lobe. If you opt for a necklace, keep it tasteful. Don’t be in love with it. Dogs will catch it in their paws and break it, eventually. The same thing with is true with bracelets.

Having well-groomed fingernails is what I consider a bonus. Working with dirty dogs and trimming toenails lends itself to dirty fingernails – even if you do a lot of bathing. Trimming Poodle feet has a tendency chip fingernails. Personally, I liked to keep my nails painted. Painted fingernails will hide all sorts of flaws. Unfortunately, when you do a lot of bathing, standard nail polish has a tendency to peel off quickly – sometimes in as little as one day.  My solution was to have my fingernails professionally done every two weeks. Both acrylic and shellac nail applications seem hold up well to the abuse groomers put their hands through. Ragged nails on women and men can be easily tidied up. When you give the pet to the owner, their eyes are naturally drawn to your fingers as you hand over the leash. Wouldn’t filed nails make a great impression? Plus, it gives you a little time to pamper your most valuable asset – YOUR HANDS!

Pay attention to the details. Judy Hudson is one our popular Learn2GroomDogs.com Training Partners. In her video, What I Know For Sure she shares this tip: “It doesn’t cost a lot to be clean. It doesn’t cost a lot of money to be neat and tidy. All it takes is a little elbow grease.”

When we become frustrated that no one seems to take us seriously, we need to look objectively at ourselves to see if we are projecting professionalism.  If you have clients who…

  • fail to show up for scheduled appointments,
  • don’t bother to call when they have to cancel an appointment, or
  • constantly haggle with you over grooming prices,

…it’s a sign of a lack of respect for you and your profession. It may be time to be honest about your personal presentation. Your appearance should convey the message, “I’m a professional and I deserve respect.” When you respect yourself, others will, too.

As pet care ambassadors, not only is it our job to groom pets – but it’s also our job to present a professional image for our industry. Can you afford to look like you just rolled out of bed and ran into work? What about trade shows? How does it look when you accept your award at a grooming competition when the pet looks better than you do? How can you command respect from your peers and clients when you don’t look the part? I don’t know any successful person who doesn’t sweat the details. Being impeccable, both personally and in your workspace, shows the client that you care about yourself. The message you are sending out is that you are confident with your skills. You are successful. You respect yourself enough to do the same for them – and for their pet.

Time = Money in a Pet Grooming Salon

blog imagerrTime is money in our business. Sure, we love pets. I don’t know anyone who gets involved in this career who isn’t passionate about animals. Still – time is money. And in this fast paced world, it never seems any of us have enough of either!

My goal is always to turn a small to medium-sized pet in an hour or less; bathe, dry, haircut, and/or finish-work on a bath and brush style pet.

If you are not turning at least a dog an hour, you have an issue somewhere in your routine.

Surviving the Holiday Rush

The two weeks preceding the actual day can be a chaotic mess.  With Christmas shopping, decorating, baking, family gatherings, holiday socials to attend, and every regular client you have wanting to be booked as close to Christmas as possible . . . phew!  December can be an exhausting month!

Nine Seconds to Make a First Impression

The moment that stranger sees you, their brain makes a thousand assumptions.  It might be a new client or someone you meet anywhere else.  You are giving off clues about yourself before you ever begin to speak.  They are gathering a wealth of nonverbal clues about you.

What are nonverbal clues?

Nonverbal clues include all the ways you present and express yourself, apart from the actual words you speak.  Things like eye contact, gestures, posture, body movements, and tone of voice.  All of these signals can convey important information that isn’t put into words.  They are extremely important at work and in business.  Perception is reality. Thinning Shears are the Pet Stylist’s Eraser

Blog ImagerIt doesn’t matter how long you’ve been grooming or how talented you are as a pet stylist – sometimes you just need a little help. An “oops” can occur at any time. Mistakes happen.

Maybe there is a spot on the coat that you just can’t get smooth. Maybe there is tracking in the coat from the clippers or guard comb. You may have left scissor marks in the coat – or a hole in the coat you accidentally made with clippers or scissors. You might even be working with a dog that will not hold still long enough to work safely with clippers or scissors – leaving the coat rough and jagged.

Thinning shears can be your savior. They erase rough spots. They blend out jagged edges. They smooth out transition areas. They fix mistakes.

The difference between a good stylist and a great stylist can be determined by how much value they place on their blending shears.

How to be an Indispensable Groomer’s Assistant

blogrThis always shocks me. A competitor or a workshop participant presents me with a DIRTY DOG for evaluation. A dirty dog?! No joke – it happens all the time.

Nails are not trimmed correctly… coats are not dried properly or completely… or worse yet, there are still mats and tangles left in the coat. These are all constant problems I see all the time. Not only at in the ring or at hands-on events, but in salons with every day grooming too.

To me, bathing and drying are the most critical parts of any groom. One bather can make or break your entire grooming department.

Here are 7 skills I look for in an indispensable groomers’ assistant (AKA the bather!) All 7 of these skills must be MASTERED in if you want to be highly valued in your grooming salon, if you want to move ahead in your career, or before you can you gather loads of glowing clients.

1.  Be able to identify popular breeds

Anybody working professionally with pets needs to be able to identify the top 15 or 20 breeds that regularly come into your salon. It’s the fastest way for groomers to be able to communicate to one another.

2.  Be able to handle pets safely and compassionately

How many times have you heard others (or maybe even yourself) say, “This dog is driving me nuts!” Impatient treatment of a pet is never acceptable. If you lose control, you can bet that you won’t have clients for long. Being able to understand canine body language is job requirement #1. If you are going to win the pet’s trust and cooperation, you must be able to speak its language. It will keep you and the pet safe. It will also make the entire experience much more enjoyable for all parties.

3.  Understand the many different coat types found on individual pets

Each coat type has special needs that need to be addressed in the bathing and drying process to get the best results. A Beagle has different bathing and drying needs than a Standard Poodle. The same holds true with a coat on a Golden Retriever or an Airedale Terrier. A talented bather will instantly be able to identify dogs that possess simple coats or dogs that are going to be time-consuming and a challenge.

4.  Bathe the dogs until their coats squeak

If they don’t squeak, they are not clean.

Period.

This is absolutely the foundation of every fabulous grooming job. I cannot stress its importance enough. There are many products on the market to help achieve superior results in only one or two baths. Even if you use the best shampoos on the market, the dog will not get squeaky clean unless they are rinsed thoroughly. Rinse until the water runs clear and you hear the ‘squeak’ when you push the water through the coat. And not just the easy to see or reach parts. Get soap and water to the undercarriage, under the ears, and the special parts. If the whole dog isn’t clean – it’s still dirty. Nothing wastes time or money more than having to re-bathe a dog because you didn’t do the job right the first time. There’s an old saying: if you don’t have time to do it right, when will you have time to do it over? Get it right the first time.

5.  Dry the coat to perfection

Most of the time, this will mean utilizing a form of active drying. There are several drying methods and combinations to choose from, based on the coat type, trim, and the pets’ tolerance. Incorrect techniques or careless attention to drying will waste more time than almost anything else in the grooming process. In most cases, high velocity and stretch (or fluff) drying techniques will need to be used to get superior results. Oh, and the pet needs to be bone dry too!

6.  Learn efficient and SAFE brushing techniques

Systematic brushing is the only way to effectively work through a coat and get right down to the skin. Selecting the correct tool for the coat type will be important. Knowing how to hold the tool along with how much pressure to exert is also important. Not enough pressure and you will not be efficient. Too much pressure and you’re going to make the pet uncomfortable and could cause injury. The key is to work methodically and gently over the entire dog – right down to the skin until a wide tooth comb can easily be pulled through the fur.

7.  Nails, ears, and glands

Trimming nails and cleaning ears is just an automatic process when it comes to grooming pets. If it is not done – or not done well – it’s considered sloppy. Clients don’t want to spend their hard-earned money on sloppy work. Stylists executing haircuts should not have to go back and double-check this type of preliminary pre-work. Some salons routinely check and/or express anal glands. Whatever your salon option is, you should follow their guidelines.

Being a bather – or being a groomers’ assistant – can be extremely rewarding. However, it does carry a lot of responsibility. Many of these skills are considered the foundation of all grooming.

Don’t Let Your Salon Become a Doggie Day Care (for Free, Anyway)

kennelrA salon owner recently asked me how I would handle a situation we all face.

What do you do when pet owners drop their dogs off for grooming that should only take 2 to 3 hours and expect you to keep them all day – at no additional cost?

Here’s what you do…

CHARGE FOR IT!!

Let’s face it – you’re never going to get away from this problem, so flip it into a positive.

Add a policy on pet pickup to your service menu: “We pride ourselves in getting your pet back to you as quickly as possible.“ Then briefly explain what your typical timeframe is for most grooming services. It might be something like, “Most grooming services take 1-3 hours depending on the size, condition, and the type of service.” Add something pleasant along the lines that you appreciate prompt pickup upon completion of the groom.

Next, add half-day daycare for select clients. Be bold! Proudly display this in your service menu. Place tasteful signs around your reception area announcing this new service – for “their convenience.” Set a price that establishes the excellent value of this service. Be strong. Be positive. If you’re feeling hesitant about this tactic, remember that this is something you’re doing to help them – you’re giving them the gift of time! They can now be pet free for a little while so they can get their shopping done, clean the house, or just take a little quiet time to themselves (because after all, don’t they deserve it?). You just also happen to earn back some cash for the time and effort you used to spend caring for their pet – for free. If you’re going to end up doing this for them anyway, why not charge fairly for it -because after all, don’t you deserve it?

If you don’t mind acting as canine daycare service – make it a reasonable rate. If you don’t want to do it or basically want to discourage it, set the price at a point that very much makes it WORTH your effort.

Maybe you charge $10 for it… or $25… or MORE. Whatever you choose, make sure people understand it’s by the half-day. If people have been abusing you in this area, you have to be strong. Be pleasant but do not let the clients walk all over you. Remember that this is a mutually beneficial thing you’re doing – you have the upper hand. Be consistent and follow through.

To enhance that positive spin, I would make it sound appealing on the service menu. Make it fun. Tell the client that their pet will be offered water, a mid-day snack, a potty break, and a cozy place to stay.

Then there’s another area we definitely need to talk about: the fine print on your service menu. This is where you state “your rules.” You don’t have to go overboard but you certainly need to set some boundaries for your clients.

One of the rules I would certainly encourage would be a late pickup policy. For example, if the pet is not picked up within an hour of its completed groom, you reserve the right to charge $XX per 15 minutes the pet is left in your care. You get the idea. You need to have something written and posted along those lines to help them remember. And you must follow through. The guests that take advantage of you will need consistent enforcement if you are to make any headway with them.

A late fee is different from a daycare expense. The Paragon School of Pet Grooming doesn’t charge for “daycare.” As a school, Paragon has the space to keep the pets – a luxury you may not have. Because we need high pet volume for our students, we don’t charge clients extra if they need to leave their pet all day due to work situations – we need the dogs more than we need the space!!

However, there are a few clients who just can’t seem to get there by closing time. We found that charging the late pick-up fee to clients that don’t respect our closing time works well to help re-train their thinking about lateness.

Basically, the client is charged $15 for each 15 minutes that they are late. Remember, it’s not just a late pick up – while this might seem a minor inconvenience from the client’s perspective, the staff member has likely made repeated phone calls, has delayed all closing activities (counting the register, closing out credit cards, etc.), and has sacrificed personal time. If you pay your staff by the hour, this may also result in paying out overtime, which adds to YOUR bottom line.

The staff member will wait up to half an hour. After that, the dog is taken out to go potty and is bedded down for the night. A note is left on the door and a message is left on their phone that lets the client know their pet is safe, it’s been made as comfortable as possible, and that it can be picked it up at opening time the following morning. Luckily we’ve never had anyone leave their pet on a Friday night! We let whoever waited for the client collect every penny of the late pickup fee. I just feel that is fair.

All of our front desk team is salaried. If they need to stay late, they don’t get paid extra for it. It’s totally their call whether they charge the fee or waive it, depending on the situation.

Needless to say, people don’t forget their dogs very often. And if somebody has had a true emergency – we’ve totally waived the fee.

Every shop is a little bit different. Find a solution that works for you. You don’t have to be ugly about it. You don’t even have to get frustrated about it. Put a positive spin on it and turn it into a newfound revenue generator! And make sure you smile when you’re talking to your customers about your new service!
